Pizza troubleshooter

Choose what you saw — up to three things — and, if you know them, what you baked on, the style and the bake. PizzaHQ ranks the likely causes from its 57 documented symptoms, 137 recorded causes and 36 equipment-specific branches, and for each one says why it fits, how to tell it apart from its neighbours, what you can still rescue, and what to change next time.

Ranked causes

Most likely

  1. Thermal shock from a rapid temperature change across part of the stone

    Generally accepted

Workflow and timing · from The baking stone cracked

Stone expands as it heats and contracts as it cools. When one region changes temperature much faster than its neighbour, the resulting stress splits it — this is by a wide margin the commonest cause.

    Why it fits
    • Recorded cause of "The baking stone cracked", ranked 1 of 4 by PizzaHQ's editors.
    How to tell it apart
The stone went into an already-hot oven or grill, was splashed, or was moved hot onto a cold worktop shortly before cracking.
    Rescue it now
Retire the stone rather than continuing to bake on the pieces — a cracked stone can fail completely under load, which is both a ruined pizza and a genuine burn risk while retrieving it
    Next time
Heat the stone from cold with the oven or grill, never wash it with water or soap, store it indoors and dry, never launch frozen or fridge-cold dough onto it, and leave it in the oven to cool rather than moving it onto a cold worktop

  2. Absorbed moisture turning to steam inside the stone on heating

    Generally accepted

Equipment · from The baking stone cracked

Stone is porous. Water absorbed from washing, or from being stored outdoors, expands violently as it vaporises and can split the stone from the inside.

    Why it fits
    • Recorded cause of "The baking stone cracked", ranked 2 of 4 by PizzaHQ's editors.
    How to tell it apart
The crack appeared while heating up from cold, after the stone had been washed or stored somewhere damp.

Also possible

  1. Cold or frozen food placed onto a fully heated stone

    Generally accepted

Workflow and timing · from The baking stone cracked

A frozen pizza or fridge-cold dough ball chills a localised area of a very hot stone almost instantly, producing exactly the localised stress thermal shock needs.

    Why it fits
    • Recorded cause of "The baking stone cracked", ranked 3 of 4 by PizzaHQ's editors.
    How to tell it apart
The crack appeared just after frozen or fridge-cold dough or pizza went onto the fully heated stone.

  2. Mechanical damage from a knock, a drop, or uneven support

    Generally accepted

Equipment · from The baking stone cracked

Cordierite and ceramic are brittle. An existing hairline fracture from handling will open up under the next heating cycle.

    Why it fits
    • Recorded cause of "The baking stone cracked", ranked 4 of 4 by PizzaHQ's editors.
    How to tell it apart
The stone had been dropped, knocked or unevenly supported, or a hairline crack was visible before this heating.
    Rescue it now
Retire the stone rather than continuing to bake on the pieces — a cracked stone can fail completely under load, which is both a ruined pizza and a genuine burn risk while retrieving it

  3. Thermal shock. A stone expands as it heats and contracts as it cools; a sharp temperature change across part of it makes one region expand at a different rate from its neighbour, and the stone splits along the stress.

    Why it fits
    • Applies only if you are using "Cooking on a pizza stone".
    How to tell it apart
The stone cracked during or shortly after a heating or cooling cycle, or immediately after something cold touched it.
    Rescue it now
Retire the stone. A cracked stone can fail completely under load, and continuing to bake on the pieces risks both the pizza and the person retrieving it.
    Next time
Heat the stone from cold with the oven, never launch frozen or fridge-cold dough onto it, never splash it with water, and leave it in the oven to cool with the door ajar rather than moving it to a cold worktop.

  4. The stone was placed onto a hot grill rather than heated with it. Direct flame beneath one part of a cold stone creates exactly the localised temperature difference thermal shock needs.

    • Applies only if you are using "Pizza on a BBQ".
    How to tell it apart
The stone cracked shortly after being placed onto an already-lit BBQ.
    Rescue it now
Retire the stone rather than continuing on a cracked one.
    Next time
Put the stone on the grates before lighting the BBQ so the two heat together, and store it indoors — a stone that has absorbed rain will turn that water to steam on heating and split.

  5. No air gap between the deflector and the stone. With the two in contact, heat conducts straight into the stone's underside while its top face stays cooler, which is a direct route to thermal stress.

    Why it fits
    • Applies only if you are using "Pizza in a kamado".
    How to tell it apart
The stone cracked or scorched on the underside, sitting directly on or very close to the heat deflector.
    Rescue it now
Retire the stone and reconfigure before the next session.
    Next time
Leave an air gap between deflector and stone — the cooking grid between them, or spacers — and bring the kamado up to temperature slowly rather than rushing it.

How this works

Every cause shown is one PizzaHQ has already documented, either on a symptom page or as an equipment-specific branch. The troubleshooter does not invent causes; it ranks the documented ones against what you told it.

A cause starts from its recorded evidence confidence and its editorial rank within its symptom. An equipment-specific cause for the equipment you used rises sharply, and causes for equipment you are not using are set aside. A kind of cause (bake environment, fermentation, toppings…) that also explains another thing you saw rises again — one explanation for two observations is more likely than two separate faults.

If you name a style, its recorded equipment fit, bake temperature and bake time are compared with yours; a bake far outside the style's range, or equipment PizzaHQ records as a compromise for that style, raises the heat and equipment causes and says why.

Assumptions

  • Causes are bucketed — most likely, also possible, less likely — rather than given a percentage; the underlying ranking is additive and every addition is listed under 'Why it fits'.
  • 'How to tell it apart' is the observation PizzaHQ records as distinguishing that cause from the symptom's others.
  • Bake temperature and time only count when a style is chosen, because they are judged against that style's recorded range.

Limitations

  • Only documented symptoms can be diagnosed. If what you see is not listed, the closest symptom page is the better starting point.
  • Equipment-specific branches exist where equipment genuinely changes the answer; most dough-stage problems have none, by design.
  • A ranking is a starting point for checking, not a verdict — the distinguishing observations are there so you can confirm or rule out each cause yourself.
